Phase 0
Day −7 to Day 0

Day −5
You meet your Gladius CSM. One named human, your single point of contact for the full pilot.
Day −3
We provision your tenant in our Postgres and send credentials over an encrypted channel.
Day −2
Light data inventory: which DMS, which CRM, which lead sources, how many users, which rooftops.
Day 0
Starting-line photo. We snapshot your current KPIs — lead volume, response time, gross PVR, F&I attach — so the Day-90 comparison is honest.
Phase 1
Day 1 – Day 14

Kickoff call with your full team — GMs, F&I director, BDC lead, IT contact. One hour, agenda shared in advance.
Day 2–3
Tenant configuration: your branding, your hours, your lead sources, your DMS integration credentials.
Day 4–7
Dual-write period. Gladius receives lead traffic alongside your existing CRM. Nothing is removed yet.
Day 8–14
A 3-to-5 rep cohort starts working leads in Gladius. Your CSM watches the floor with them.
Founder cell active from Day 1. If anything breaks, you call Ricardo directly at 813-442-0253.
Phase 2
Day 15 – Day 45
“If the cohort works, we widen. If it doesn't, we stop and fix it before going wider.”
Day 15–20
Phase-1 metrics review with your team. Honest read on what worked, what didn't, what we changed.
Day 21
Expansion to half your reps. Existing CRM still running in parallel.
Day 22–30
Daily DM channel between your team and your CSM. Async-first, response within business hours.
Day 30
First weekly KPI report — leads, response time, appointments, gross. Compared against the starting-line photo.
Day 31–45
Roll out remaining reps. Desking and F&I modules go live if applicable to your contract.
Phase 3
Day 46 – Day 90

Full team on Gladius for primary CRM work. Old CRM in read-only standby.
Day 60
Midpoint review with your principal or GM. Side-by-side against the Day-0 starting-line photo.
Day 60–75
Phase out parallel CRM if you are satisfied. Data export confirmed. No vendor lock-in created during the wind-down.
Day 75–89
Prepare the deployment decision data: extend to full MSA, expand to more rooftops, or part ways.
Day 90
Pilot decision day. We have earned your business or we go our separate ways. No surprise renewals. No auto-conversion.

Two founder calls
Principal-to-principal calls with Ricardo on Day 30 and Day 60. 30 minutes each. No SDR, no sales pitch.
Postgres export, any time
Your data, exportable in standard SQL, at any point during the pilot. Two-minute job. No fees.
Breach disclosure
72-hour breach disclosure SLA from Day 1 of the pilot, identical to the MSA. No grace period for being new.

Two named champions
Typically a GSM plus an IT or operations lead. We need adults on your side who can decide and execute.
Honest weekly feedback
If something is broken, tell us in the channel. We do not need it diplomatic. We need it true.
Willingness on both ends
Roll back if it is not working. Expand if it is. Pilots that drift get killed at Day 90 by both sides.
Anonymized usage data
Permission to use your usage patterns for cross-tenant learning. Aggregated only. Never re-identifying. Opt-out at any time.

If you walk
We export your data into the format of your choice, deactivate your tenant, and we shake hands. No penalty, no clawback.
If you want to extend
Extend the pilot another 30 days if you need more data to decide. We have done this. It is rare and it is fine.
Start a pilot conversation
The first call is fifteen minutes. We confirm fit, share the pilot agreement, and tell you honestly whether Gladius is ready for your group. If we are not, we will say so.
